From Positive Reply to AE: Build an Outbound Handoff Packet
TL;DR: Pass the actual reply and thread, verified account context, the trigger and message that produced the response, unresolved questions, the next commitment, and a named AE acceptance. A positive reply is a conversation state, not proof of budget, authority, need, or timing.
Methodology and limitations
This template is an editorial operating model based on live Unify documentation for reply management, owner assignment, tasks, and sequences. It does not claim a universal qualification framework or handoff SLA. Teams should adapt required fields, routing, consent handling, and meeting ownership to their CRM policy and market. Review a small set of recent accepted and rejected handoffs to identify fields that actually changed the AE’s next action. Remove fields that merely restate the CRM, and add only evidence that prevents a predictable failure. The packet should remain quick to scan while preserving links to the complete record. Acceptance and rejection reasons should be stored in the same system used to assign ownership. Audit overlapping messages after handoff as a separate quality check: ownership can be correct while an old sequence or lifecycle Play continues to send. Review failed or returned packets regularly to improve the template without turning every edge case into a mandatory field.
What should an SDR pass to an AE?
The packet should let the AE answer four questions without reconstructing the sequence: what the buyer actually said, why this person was contacted, what is verified about the account, and what commitment comes next. Link to the live conversation and CRM record. Summarize only after preserving the primary evidence. The packet is not a place to upgrade a polite response into a qualified opportunity.
| Packet field | Required evidence | Example of safe wording | Owner |
|---|---|---|---|
| Buyer reply | Link to the full thread and exact inbound message | Positive reply requesting product information | SDR |
| Account context | Verified CRM fields and source links | Current owner and approved segment verified | SDR |
| Trigger and outreach | Signal or list source, sequence, step, sender | Reply followed step two of the named sequence | SDR |
| Open questions | Unknowns that require discovery | Buying process and timing not confirmed | SDR |
| Next commitment | Action, owner, due date, channel | AE to send requested material by the agreed date | AE |
Lead with the buyer’s exact response
Copying or linking the exact reply protects nuance. “Interested” may mean send information, contact a colleague, reconnect next quarter, or book a meeting. A referral may include conditions. An objection may still contain a valid use case. Record the reply classification, but keep the original text available because a single label cannot represent every part of a multi-intent message.
Fields that belong in every packet
- Full reply and conversation link
- CRM account and contact links
- Sequence, step, sender, and message variant
- Trigger or audience source
- Verified account facts
- Unresolved discovery questions
- Exact next commitment
- Receiving AE and acceptance status
Separate verified context from hypotheses
Verified context includes facts supported by current CRM data, the company’s own site, or another approved source. A hypothesis explains why the trigger may connect to the prospect’s problem. Label the two separately. Do not state that a hiring event created budget, that a website visit proves a named contact’s intent, or that a positive reply confirms authority. The AE should know what still needs discovery.
| Reply state | What it proves | What it does not prove | Next action |
|---|---|---|---|
| Positive | The person is open to a defined next exchange | Budget, authority, need, or timing | Preserve the request and assign a human owner |
| Referral | The sender identified another person | The referral owns the decision | Contact only within the permission and context given |
| Objection | A concern or constraint is explicit | The account can never be a fit | Route to a human with the exact wording |
| Future timing | A later window was mentioned | A funded project exists | Create the agreed follow-up and pause overlap |
| Unsubscribe | The address should not receive further outreach | Anything about account fit | Suppress and close automated tasks |
Record the outbound path that produced the reply
Include the sequence, step, sender, message variant, signal or list source, and any research used to personalize. This lets the AE preserve continuity and helps operations learn which path created the conversation. It also prevents an AE from asking a question the SDR already answered or sending a generic note that contradicts the original reason for outreach.
Make the next commitment explicit
A meeting is not the only acceptable commitment. The buyer may ask for information, name another stakeholder, give a future date, or request no further contact. Record the exact next action, owner, due date, channel, and any condition. If no commitment exists, write “none confirmed” and leave the question open rather than inventing urgency.
| Check | Pass condition | Reject reason | Repair |
|---|---|---|---|
| Source evidence | Full conversation and CRM links open | Missing source reply | Attach the live records |
| Ownership | AE and account routing are correct | Ownership conflict | Resolve in the source of truth |
| Context | Verified facts and hypotheses are separated | Unsupported qualification claim | Relabel or remove the claim |
| Next step | Owner, action, date, and channel are clear | No confirmed next step | Document the open question |
| Overlap | Automated touches are paused or intentionally coordinated | Duplicate outreach risk | Stop conflicting enrollment |
Claims to avoid
- The buyer is qualified because the reply was positive
- The referred person is the decision-maker
- A hiring or funding event guarantees budget
- A website visit came from the named contact without identity evidence
- A meeting means the account will enter pipeline
- The AE accepted the handoff before confirmation
Require AE acceptance
The receiving AE confirms the packet is visible, ownership is correct, the next task is clear, and the buyer will not receive overlapping automated outreach. Rejected packets should return with a reason code such as missing source reply, ownership conflict, unclear next step, or compliance issue. Acceptance creates an observable boundary between booked activity and sales-owned conversation.
Design the packet for fast review without hiding evidence
Put the decision-critical fields first: the buyer’s exact reply, the confirmed next commitment, the receiving owner, and the unresolved question most likely to change the conversation. Place background context and full research links after that summary. This ordering helps the AE act quickly without turning the summary into a substitute for the source thread. Use stable field labels so managers can compare packets and operations can identify which missing field repeatedly causes a return. Test the packet with one real handoff and time how long the receiver needs to identify the next action and its supporting evidence.
Keep edits attributable. If the AE corrects ownership, adds discovery context, or changes the next step, preserve the original handoff and record the correction rather than silently rewriting the SDR’s notes. A returned packet should remain visible with a reason code and repair owner. The team can then distinguish incomplete context, routing failure, unsupported qualification, and compliance problems. Review those reasons periodically and remove fields that never affect action. The goal is a small, evidence-rich packet that supports the next conversation, not a long form that rewards completion without improving buyer continuity.

Frequently asked questions
Does a positive reply mean the lead is qualified?
No. It proves openness to a next exchange, while budget, authority, need, timing, and buying process may remain unknown.
Should the SDR summarize the reply?
Yes, but only after linking the full conversation and preserving the buyer’s exact wording.
What context is safe to include?
Include verified CRM and source-backed facts, then label hypotheses and unknowns separately.
Who owns the next step?
Name one owner in the packet. The AE should explicitly accept ownership before the handoff is complete.
What should happen to the active sequence?
Pause or coordinate it when a human response is due so the buyer does not receive overlapping automated messages.
How should referrals be handled?
Preserve who referred whom, the exact permission language, and any conditions. Do not assume the referred contact owns the decision.

- Verified context: a fact supported by an approved current source
- Hypothesis: a reason to investigate, not a confirmed buyer fact
- Acceptance: explicit confirmation that the receiving owner can act
- Overlap: multiple sellers or automations contacting the same person without coordination
